Process Architecture and Digital Transformation Roadmap
The executive question was direct: how do we move to digital without putting global operations at risk? We built the first enterprise process architecture in the company's history, then the transition roadmap.
The challenge
The company had expanded significantly over many years, but its processes had not evolved at the same pace. Operations across shipping, logistics, finance, and planning were undocumented, non-standardized, informal, and different from one region to another. Heavy reliance on individual knowledge and institutional memory, unclear handoffs between teams, digital initiatives launched without operational clarity, and shadow processes running outside the official systems all raised operational risk during the transition. Without a clear process structure, the digital transformation was exposed to failure. The problem was not technical. It was organizational and operational.
Our approach
As-is process mapping at global scale: interviews with operations, shipping, logistics, and finance teams, direct observation of actual workflow across several regions, dozens of processes mapped end to end, and gaps, variances, and operational risks documented. This produced the first enterprise process architecture in the company's history.
To-be operating model design: unified processes aligned to strategy, roles, responsibilities, and handoffs clarified, realistic workflows designed for each operational domain, controls, compliance, and commercial logic embedded, and a single operating vocabulary established across all markets.
Direct work with the office of the chief executive: alignment with strategic vision, balance between leadership direction and operational reality, and process priorities ordered by impact and risk.
Digital transformation roadmap: legacy system analysis, data flow and integration requirements, operational risk identification and mitigation, migration sequencing, change management, training, capability building, testing, and validation.
Transition support and risk management: high-risk processes identified, new paths tested, logic and compliance validated, disruption minimized during launch, and coordination maintained across regional and global teams.
